Dealer Onboarding Journey

CarDekho’s Dealership App is a B2B car auction platform where dealers buy and sell used cars. Previously, onboarding new dealers was a manual process handled by the dealership team, leading to inefficiencies, dependency on internal teams, and delays in activation. This process required manual reconciliation of documents, data validation, and payment collection, making it time-consuming and prone to errors.
Objective
To address these challenges, and design a self-serve dealer onboarding experience within the app, allowing dealers to complete the process independently, reducing manual intervention and improving onboarding speed.
Core Challange
Dealers had varying levels of tech familiarity, requiring an intuitive, step-by-step approach to make it short & simple process. Also, designing a clear progress tracker and error messages was essential to prevent confusion.

Research & Planning
Conducted dealer interviews to understand the existing onboarding workflow, pain points, and bottlenecks.
Analyzed the key documents and data points required for onboarding.
Design & Prototyping
Defined the ideal user flow to ensure a seamless onboarding experience.
Identified three key steps for onboarding: Basic Information, Business & KYC Details, and Payment & Activation.
Focused on minimizing friction and making the process intuitive for first-time users.
Designed wireframes to visualize the onboarding flow and ensure a structured approach then created high-fidelity UI designs with a clean, easy-to-follow layout.
Implementation
Collaborated with developers to ensure a smooth technical implementation.
Added a progress tracker to provide users with a clear understanding of their onboarding status.
Step 1: Basic Information
OTP-based login for secure access.
Dealers enter their dealership name, owner’s name, email, and business address.
Step 2: Business & KYC Verification
Dealers specify whether they operate as a single-owner business or a partnership.
Upload required KYC documents (Aadhaar, business registration, etc.).
Real-time validation ensures document completeness.
Step 3: Payment & Activation
Dealers wait for document verification by the team.
Once approved, they make the required payment to gain full access to the platform.

Feedback
Early users appreciated the guided flow and ease of document upload.
Based on feedback, additional tooltips and validation messages were added to further improve clarity.
Future updates could include AI-based document verification and integration with government databases for instant approval.
By implementing a self-serve onboarding experience, we successfully transformed the dealership registration process, making it more efficient, user-friendly, and scalable.
